Behind Your Metrics
Is a Hidden Cost
Most organizations invest in the response. Few examine what’s generating the need for one. The costs accumulate either way.
Put a Number on What Your Metrics Missed ↓Stress Impact Calculator
Estimate the annual cost of turnover, hidden productivity loss, stress-related healthcare, and change fatigue. Then see what’s driving it.

What We Haven’t Counted
- Rework, miscommunication, and the workarounds people build around broken processes
- Manager burnout and leadership pipeline strain
- Knowledge loss from disengaged employees who stay
These show up in the work. They rarely show up in the budget.

This Number Has a Source
The total gets attention. The breakdown deserves it. Turnover, hidden productivity loss, healthcare costs, and change fatigue each concentrate differently, and where they concentrate points to which organizational conditions are driving them.
Every dollar in that total traces back to a domain: a decision made without context, a role that outgrew its support, a change people are still subsidizing. The number tells you the cost. A diagnosis tells you where people are compensating, and where that compensation is running out.
That’s where the work starts.
You’ve got the number. Now see what’s behind it.

Turnover Cost
Formula: (Employee Count × Turnover Rate) × (Average Salary × Industry Replacement Multiplier)
Replacement cost multipliers vary by industry based on role complexity, training requirements, and institutional knowledge loss. Healthcare and Professional Services use 1.5×; Technology and Financial Services use 1.25×; Manufacturing, Education/Nonprofit, Government, and Other use 1.0×; Retail uses 0.75×.

Hidden Productivity Loss (Presenteeism)
Formula: Employee Count × 30% × (Average Salary × 20%)
Research indicates approximately 30% of employees experience reduced capacity due to stress, burnout, or disengagement at any given time. Productivity loss for affected employees averages 20%. In a 2025 study, presenteeism made up 89.5% of burnout’s cost to employers.

Stress-Related Healthcare
Formula: Employee Count × Industry Stress Prevalence × $6,000
Healthcare expenditures are approximately 50% higher for workers reporting high stress levels. Based on average employer healthcare cost of about $12,000 per employee, the stress-attributable excess is about $6,000 per employee. Industry stress prevalence estimates: Healthcare 50%, Professional Services 45%, Education/Nonprofit 45%, Technology 40%, Financial Services 40%, Government 40%, Manufacturing 35%, Retail 35%, Other 35%.

Change Fatigue Multiplier
Applied to: Turnover Cost + Hidden Productivity Loss
Organizational change increases stress-related costs. Multipliers: Minimal (0%), Moderate (+10%), Significant (+20%), Constant (+30%). Change fatigue compounds existing strain by disrupting routines, creating uncertainty, and reducing psychological safety. The percentages are CogniPrism’s estimates. The cited research supports the direction of the effect.
